Founders, marketers, and agency owners describing the before-and-after of their Law Firms tracking rebuild — in their own words, on camera.

The problem

Where legal intake tracking falls apart

Law Firms-specific issues
Leak #01

Intake decides the case. The pixel never hears it.

The signing conversation happens on a call. Your site fires a click-to-call event and stops there, so bidding learns which ads make phones ring, not which ads produce cases.

Leak #02

One "Lead" event for every practice area

A slip-and-fall inquiry, an out-of-jurisdiction caller and a trucking case all fire the same valueless conversion. Smart Bidding then buys the cheapest of the three, every time.

Leak #03

The signed retainer never leaves Clio or Filevine

Your case management system knows who signed, in what practice area, at what fee class. None of it goes back to Google or Meta, so the algorithm optimizes on inquiries it can see instead of cases it can't.

Leak #04

Chat vendors and answering services count themselves

Ngage, Intaker and after-hours answering services each report their own leads in their own dashboards. The same person gets counted two or three times, and none of those counts are tied to a click.

Who this is for

Honest about who we’re a fit for.

We don’t take every project. Here’s how to tell if we’re right for you.

Good fit

You’re a great fit if…

  • You run Law Firms (or are migrating to it)
  • You spend $5K+/month on paid ads (Meta, Google, TikTok, Microsoft, LinkedIn)
  • Your reported ROAS doesn’t match what your bank account is saying
  • You want to own your tracking stack — no monthly SaaS fees forever
  • You have 2–4 days to do this once and never think about it again
Not a fit

Skip us if…

  • You spend less than $500/month on paid ads (browser pixel is fine)
  • You want a SaaS dashboard with monthly fees forever (Triple Whale, Hyros)
  • You need attribution modeling — we fix the data foundation, not multi-touch reports
  • You want a 6-month enterprise consulting engagement (we ship in 4 days)
  • You expect us to manage your ad accounts (we don’t — that’s a different service)

If you’re still unsure, book the call anyway — we’ll tell you straight whether we can help.

Our position

If your reported ROAS disagrees with your bank account, you don’t have an attribution problem. You have a data foundation problem. No SaaS dashboard fixes that — only a rebuilt 1st-party server-side stack does.

The outcome

What changes once the signed retainer is the conversion

Bidding aimed at signed cases, not raw inquiries

Server-side

The retainer-signed event goes back to Google Ads and Meta with a fee class as its value. Campaigns that produce inquiries but no cases stop getting rewarded for it.

Calls attributed down to the keyword and the ad

8+ EMQ

The click ID is captured at session start and carried through the call record. Where there is no click ID, the hashed phone number from intake matches the call later through enhanced conversions for leads.

Confidentiality handled as a design constraint

Deduped

What leaves the firm is a hashed identifier, a timestamp, a conversion name and a number. Matter facts, chat transcripts and intake notes stay in your systems.

One number the partners can argue about

Backend-verified

Cost per signed case, split by practice area, office and campaign. Reconciled monthly against the firm's own signed-case list, not against Google's conversion column.

A typical engagement

The shape of a typical Law Firms rebuild

We’re not going to invent a fake testimonial here. Instead — here’s the realistic pattern of what happens, anonymized but accurate to engagements we ship.

Day 0 — They arrive

A 7-figure Law Firms store spending ~$25K/month on Meta. Reported ROAS shows 4.1× in Ads Manager. Their bookkeeper’s number says 2.6×. The founder doesn’t know which is real, so they keep doubling down on what looks like a winning campaign — except cash flow tells a different story.

Day 1 — Audit

We screen-share. Within 20 minutes we’ve found the leaks: native pixel firing twice on iOS, CAPI dedup using the wrong event_id (Meta is double-counting), GA4 showing 38% (not set), and the Customer Events API never enabled. The 1.5× ROAS gap explains itself.

Day 2–3 — Build

Server-side GTM container goes live on data.theirstore.com. Meta CAPI rebuilt with full advanced matching. Google Enhanced Conversions wired. TikTok Events API turned on. All event_ids deterministic. iOS recovered.

Day 4 — Launch

Live-fire test purchases through every funnel step. Meta Event Match Quality goes from 4.5 to 8.7 — verified live in Events Manager. They get a Notion runbook + Loom walkthrough so their dev team can extend it.

Day 5–7 — Accuracy

Conversion data starts flowing cleanly. Day 7: reported ROAS reads 2.8× (matches Stripe within 5%). Lookalike audiences grow because Meta finally has clean seed data. Their CAC dashboard makes sense for the first time in a year.

Day 30 — The math compounds

Smart Bidding has 30 days of clean signal. CPA drops 18%. They scale Meta budget 40% because they finally trust the data. Net new revenue from the recovered tracking: roughly $14K/mo above what they were getting before.

Numbers above are realistic averages from engagements we’ve shipped. Your specific recovery depends on your iOS share, ad-blocker rate, and current setup — we’ll quantify it on the call.

The cookie window unlock

400-day cookie lifetime — the longest your browser allows

Default Law Firms setups put cookies on a 7–30 day timer. Safari ITP caps client-set cookies at 7 days. That kills your retargeting windows, shrinks lookalike audiences, and starves Smart Bidding of historical signal.

We set 1st-party cookies via HTTP headers on your own subdomain — exempt from ITP’s 7-day cap. Lifetime: 400 days. The maximum Chrome, Firefox and Safari currently permit.

  • 57× longer retargeting window vs Safari default

Reach users who saw your ad 6 months ago instead of last week.

  • Bigger lookalike seed pools

More retained users in your custom audience = better lookalike quality on Meta, Google, TikTok.

  • Smart Bidding has 13× more signal history

Algorithms optimize on 400 days of behavior, not 7 days. CPA stabilizes faster.

  • Critical for high-AOV / long-consideration purchases

If your average buyer takes 30+ days to convert, default cookies miss them. 400-day cookies don’t.

400 days is the hard maximum enforced by RFC 6265bis (Chrome 104+, Safari 17+, Firefox 110+). We set it via HTTP Set-Cookie: Max-Age=34560000 on your subdomain. Survives Safari ITP’s 7-day client-side cap.

Profit signal

POAS Data Feed

POAS — Profit on Ad Spend

Send actual profit data (not revenue) to Meta / Google. Smart Bidding optimizes for the metric that matters: net margin, not gross revenue.

Identity

User ID

Cross-session User ID

Stable userID generated server-side from IP + UA + SSL fingerprint. Stitches anonymous → known → returning visitors across 400 days.

Audience signal

GEO Headers

GeoIP enrichment

Country, region, city, postal code passed to Meta / Google CAPI from your server — without exposing the raw user IP to the browser.

Compliance

Anonymizer

PII hashing by default

Email, phone, name, address are SHA-256 hashed on your server before they leave for Meta or Google. Zero raw PII in transit.

Quality filtering

Bot Detection

Bot traffic detection

Bot/scraper traffic identified at the gateway and blocked from polluting your audiences. Smart Bidding optimizes against humans, not bots.

Reliability

Dedup logic

Browser ↔ server dedup

Deterministic event_id and event_time so Meta / Google never double-count. Your reported ROAS stops contradicting Stripe.

Reputation

Dedicated IP

Dedicated outbound IP

Your sGTM gets a dedicated static IP for outgoing CAPI requests. Better deliverability to Meta, Google, TikTok — no shared-IP noise.

Residency

Multi-region

EU / US region routing

GDPR-conscious stores route their CAPI traffic through EU regions (Stape EU or self-hosted GCR europe-west). No US data hop.

Data warehouse

BigQuery export

BigQuery + Looker dashboard

Server logs + GA4 raw events streamed to BigQuery. Looker Studio dashboard branded for your team. Premium tier.

We’re official Stape Pro partners — every Power-Up above is enabled and configured for you. Or we self-host the equivalent on your Cloud Run / GKE if your traffic justifies the cost crossover. You pick.

Live data flow

What your stack is doing — right now

Every conversion fires through your subdomain, gets enriched with hashed identity params, deduped against the browser pixel, then forwarded to Meta CAPI, Google EC, TikTok Events API and Microsoft UET in parallel.

You see this stream live in your sGTM debug console — not a SaaS dashboard you rent. It’s your data, on your server, on your subdomain.

What you get

What we build for a firm that runs on intake

Item 01

A server container on your own subdomain

A GTM server container on something like data.yourfirm.com, in your own cloud project. You own it, and the redaction runs there before anything reaches a platform.

Item 02

An intake event spec your team recognizes

call_answered, consult_scheduled, retainer_sent, retainer_signed, case_declined. Named after the steps on your intake sheet, not after generic funnel stages.

Item 03

Call tracking with one owner of the number swap

CallRail, CallTrackingMetrics or WhatConverts wired into the container, with pool size checked against your paid session volume, and after-hours and overflow routing folded into the same call record.

Item 04

A case-management bridge to signed retainers

Clio Grow, Filevine, Litify, SmartAdvocate, CasePeer or Lawmatics: signed status and fee class pulled on a schedule and matched back to the original click or hashed contact.

Item 05

A written field allow-list, the confidentiality gate

An explicit list of every field permitted to leave the firm and everything that is not: matter description, injury detail, opposing party, chat transcript, intake notes. Your ethics counsel reviews one page instead of a codebase.

Item 06

Reconciliation against the firm's own signed-case list

The last step of the Source-of-Truth Reconciliation Method: count signed cases in your case management system, compare them to what each platform reports, and separate attribution differences from real data loss.

The honest math

Three ways to fix your tracking. One of them makes sense.

Option 1

Hire a senior tracking engineer

$15K–$25Kin dev cost

or 2–4 weeks of senior FTE time

  • 2–4 weeks before anything ships
  • Misses iOS / Safari / dedup edge cases
  • No EMQ guarantee — it’s “done” when they say so
  • Pixel debugging is not their day job

Option 2

Triple Whale / Hyros / Northbeam

$300–$2,000/month forever

$18K–$120K over 5 years

  • You rent a dashboard — they own your data
  • Cancel and you lose attribution overnight
  • Per-event / per-visitor pricing surprises
  • Still doesn’t fix your underlying tracking
Recommended

Option 3 — us

Done-for-you 1st-party server-side

$400–$1,800one-time

pay once · own the stack forever

  • Live in 2–4 days · accurate data within 7
  • iOS / Safari / dedup all handled by default
  • Meta EMQ 8+ guaranteed in writing
  • You own everything — server, container, runbook

We’re upfront: if you have a senior in-house dev with capacity and 4 weeks, hiring is fine. If you spend $1M+/yr on ads and want a SaaS dashboard layered on top, Triple Whale works. For most paid-ad advertisers between, we’re the math that makes sense.

“I’ll personally walk through your tracking on the call. No SDR. No sales pitch.”

I’ve spent 8 years rebuilding tracking for DTC brands, SaaS founders, agencies, and one thing I’ve learned: most tracking problems aren’t technical — they’re trust problems. You don’t know who to believe. Your current vendor swears it’s fine. Meta’s reports look great. Stripe says otherwise.

On our call, I’ll personally show you exactly what’s leaking, exactly what it would cost to recover, and whether you should hire us at all. If your current setup is genuinely fine, I’ll tell you. If a $400 browser-side fix is enough, I’ll say so. No upsell pressure.

Book the call. Worst case, you walk away with a free 47-point audit checklist. Best case, we deliver your 1st-party server-side stack in 2–4 days and your data is fully accurate within 7 days.

Architecture

How a signed case finds its way back to the ad platforms

The legal funnel runs ad click to call, form or chat, then intake screening, consult, and a signed retainer. Four systems own different pieces of it and none of them talk to Google or Meta on their own.

  1. Step 1

Click ID captured before the phone rings

gclid, gbraid, wbraid, msclkid and fbc are written to a first-party cookie and handed to the call tracking session at page load, so the call record carries the campaign that produced it.

  2. Step 2

Calls, forms and chat collapse to one record

CallRail, CallTrackingMetrics or WhatConverts, the site form, and the Ngage or Intaker chat transcript all resolve to a single intake record keyed on hashed phone and email.

  3. Step 3

Intake screening is the first real value point

The screener marks practice area, jurisdiction and whether the matter is accepted, which is the earliest moment a conversion has a defensible dollar value.

  4. Step 4

The case system owns the signed retainer

Clio Grow, Filevine, Litify, SmartAdvocate or CasePeer records the signature and the fee class, and that record is the conversion rather than the form fill that preceded it.

  5. Step 5

The server container redacts before it forwards

Signed status, fee class and a hashed identifier leave the firm through a GTM server container on your own subdomain; matter facts, intake notes and chat transcripts never do.

Events and parameters

Online and offline events for a legal intake funnel

Optimization events are what bidding is asked to chase; reporting-only events exist so the firm can measure without distorting the algorithm.

Source-of-truth validation

Checked against the firm's own signed-case list, monthly

The case management system already knows how many retainers were signed last month. We count those, compare them to what each platform reported, and give every difference a name.

Source of truthSigned retainers in Clio Grow, Filevine, Litify, SmartAdvocate or CasePeer, counted by signed date with fee class
  • Export signed retainers for the month by signed date, with fee class and the originating intake ID on each row.
  • Match every signed case to a click ID or hashed contact, and log the ones with neither plus the reason why.
  • Compare the count to Google Ads retainer_signed conversions by conversion date, never by click date.
  • Check the Meta offline event match rate; a drop usually means intake stopped collecting email, not that tracking broke.
  • Split the gap into attribution difference (window, model, cross-device) and real loss (event never fired, ID never captured).
  • Fix only the real loss, then re-run the same count next month against an identical export definition.

Straight talk

When a firm shouldn't hire us for this

Four situations where this build is the wrong place to spend the money.

  • One office, one practice area, and the managing partner reads every intake sheet. A tracking number and a spreadsheet tell you the same thing.
  • Nearly all your cases come from referrals, past clients and bar directories, and paid search is a test budget you'd cancel next quarter.
  • You're on a flat-fee lead-gen contract where the vendor owns the numbers and the landing pages. Fix the contract before instrumenting anything.
  • Your fee classes barely differ. High-volume, similar-value matters are served fine by one well-configured lead conversion action.

Got questions?

The honest answers.

No buzzwords, no upsell. If we don’t know, we say so.

01Can you do this without exposing client confidences?

That's the constraint we design around first. What goes to Google or Meta is a hashed email or phone, a conversion name like retainer_signed, a timestamp and a dollar value. Nothing that describes a matter leaves your systems, and we write that list down before we build so your ethics counsel is reviewing one page rather than trusting a vendor's word.

02We run Filevine. Others use Clio or SmartAdvocate. Supported?

Yes. Clio Grow and Manage, Filevine, Litify, SmartAdvocate, CasePeer, MyCase, Smokeball and Lawmatics have all been on the other end of this. Where there's an API we sync on a schedule; where there isn't, a scheduled export is fine, because signed cases don't need to move in real time.

03How can a phone call be attributed with no click ID?

Two paths. If the caller landed on the site first, the call tracking session captures the GCLID and it uploads as a normal offline conversion. If they called a call extension or a Local Services listing directly, we match later on the hashed phone number through enhanced conversions for leads, which doesn't need a click ID at all.

04What about Local Services Ads and Google Screened?

LSA leads live in their own app, with their own dispute and credit process, and they never touch your website. We pull them in as a separate source, mark which ones intake disputed or declined, and keep them out of the search cost-per-signed-case math so the same person isn't counted twice.

05We do mass tort and med-mal. Does that change anything?

Yes. Health-related matters fall into restricted personalized advertising categories on both Google and Meta, so we don't build remarketing audiences off condition pages and we don't send anything pairing a person with a claim type. The conversion still gets counted. It just gets counted without the detail that would make it a problem.

06When do we not need this?

If you're one office, one practice area, and the managing partner still reads every intake sheet, buy a tracking number, tag your campaigns properly and keep a spreadsheet. This work starts paying when spend is large enough that a bad month costs more than the build, or when case values differ enough that a single Lead event is actively misleading your bidding.

07Who owns it when you're done?

You do. The cloud project, the container, the call tracking account and the documentation are in the firm's name. If you stop working with us nothing switches off, and we walk your marketing person or agency through it before we go.
