How to track seat invite to team adoption for Google Ads

In collaborative products, a large share of new users arrive because a colleague invited them. Those users cost nothing to acquire and are frequently pooled with paid signups, which makes advertising look effective in months when the product simply spread. On Google Ads the specifics that matter are the click identifier (gclid, gbraid and wbraid), the import mechanism (Google's offline conversion import), and conversion actions deduplicate on their own counting setting rather than an event ID, so the setting matters more here than the payload. The chain only works end to end if the identifier is captured on landing and stored on the paying account, not the invited user — no cookie survives the gap between ad click and account converts to paid.

The problem

Where this funnel usually breaks

Google Ads · Invite → team adoption-specific issues
Leak #01

Invited users counted as acquisitions

They cost nothing and were produced by the product. Counting them makes cost per signup fall for reasons no campaign caused.

Leak #02

Per-user reporting on an account-priced product

One payment covering twenty users is one conversion, not twenty.

Leak #03

Viral growth read as campaign performance

A product that spreads well will make any campaign look good, and the effect disappears the moment the product stops spreading.

Leak #04

Invite source not recorded

Without a flag at signup, invited and acquired users are indistinguishable afterwards.

Specific to Google Ads × Invite → team adoption

Google Ads team products: one paid workspace, one conversion

On Google Ads, store gclid, gbraid or wbraid on the workspace when the first user signs up, and upload the paid-account conversion through offline conversion import from your billing system. Count it once per click, use the account ID to avoid duplicates, and never upload invited colleagues' signups as conversions.

Search captures the person who went looking for a team tool, usually the one who will invite colleagues. That buyer is worth far more than their own seat, so the uploaded value should be the account's first invoice or a consistent annualized plan value, not a per-user figure. Set the action's counting to one so a workspace that upgrades twice in a month doesn't count twice.

The trap specific to Google is Enhanced Conversions. If you send hashed emails for every user who joins a workspace, an invited colleague who clicked one of your ads months ago can be matched and credited, even though the invite brought them in. Send the conversion with the founding user's identifiers only. Team adoption also takes time: a workspace that reaches the paid plan more than 90 days after the first click cannot be matched by the import.

For bidding, paid team accounts are rare per click and slow to arrive. Many accounts optimize on a nearer primary action, such as the founding user's first invite sent, and use paid workspaces as the value signal. Check whether monthly paid volume can support value-based bidding before switching to it.

Architecture

The exact event sequence

Five stages. Nothing breaks technically. The problem is that invited users look identical to acquired ones in a signup count, and they are free. The identifier has to survive all of them.

  1. Step 1

    Ad click

Producing one signup, usually a single person.

  2. Step 2

    First user active

The individual who arrived from the campaign.

  3. Step 3

    Colleagues invited

Growth the product produced, not the advertising.

  4. Step 4

    Team threshold reached

Enough adoption that the account becomes worth paying for.

  5. Step 5

    Account converts to paid

    One payment covering many users.

Diagnostic sequence

What's specific to Google Ads

The funnel logic above is the same wherever you advertise. These are the parts that change because it's Google Ads.

  1. 1

Click identifier: gclid, gbraid and wbraid

Three parameters, not one. gclid is the long-standing identifier; gbraid and wbraid arrive on iOS traffic where privacy constraints prevent the usual one. Capture code that names only gclid loses a growing share, silently, and the loss is invisible until you audit how many records carry an identifier.

  2. 2

    Import mechanism: offline conversion import

Uploaded against the click identifier, either through the Google Ads API or as a file. The upload is the easy part; what limits it is how many of your records carry an identifier at all. Verify the current column format against Google's own template — it has changed before.

  3. 3

    Deduplication

There's no shared event ID mechanism like Meta's. What matters instead is the counting setting on each conversion action — 'one' for lead-type conversions so a repeat submitter doesn't count three times, 'every' for ecommerce where a second purchase is a second sale. This is the single most common misconfiguration we find in Google Ads accounts.

  4. 4

    Window and timing

Google's offline import window is 90 days from the click. Anything older can't be matched, and rows outside it fail as unmatched without much explanation. Measure your median click-to-outcome time against that before designing anything.

  5. 5

    The Google Ads gotcha

A conversion action that stops receiving hits is flagged as inactive 30 days later — by which point a month of budget has already run against a missing signal. Check the last-received date on every action monthly; it takes two minutes and it's the cheapest monitoring available.

Source-of-truth validation

How to prove the chain works

One real journey, followed all the way, then a reconciliation. Neither on its own is enough.

Source of truthyour billing system at the account level, with invite-sourced users identified
  • A live Google Ads ad clicked, and the identifier confirmed present on the landing URL.
  • The same identifier confirmed on the paying account, not the invited user after a full real journey through every step.
  • Account converts to paid confirmed arriving at Google Ads, verified by the match rate on the upload, not the success message.
  • Your billing system at the account level, with invite-sourced users identified reconciled against Google Ads per record over a fully closed window.
  • The same reconciliation repeated 30 days later.

Straight talk

When this doesn't apply to you

Worth checking before you build anything, because two of these are common and both mean the work isn't worth doing.

  • If your product is single-player with no invite mechanic, all signups are acquired and this distinction does not arise.
  • If you're running Performance Max exclusively and haven't separated your conversion actions, the import will work and the reporting won't tell you much. Worth sorting the account structure first.
  • If your cycle from click to account converts to paid regularly exceeds the import window, the final event can't drive bidding whatever you build. Optimize toward accounts converted to paid, with invite-sourced user share reported alongside instead and use the later data for budget decisions rather than for bidding.
  • If almost none of your paying accounts carry a click identifier today, that's the whole project. Fix capture first — the import is the easy half and no tooling rescues a record with nothing to reference.

What you get

The implementation, on Google Ads

Item 01

Capture gclid, gbraid and wbraid on landing

Auto-tagging appends the identifier. Confirm it's enabled in every account — it gets switched off for cleaner analytics URLs more often than you'd expect, and that single setting removes conversion attribution, Enhanced Conversions and offline import in one go.

Item 02

Persist it to the paying account, not the invited user

Record at signup whether each user arrived from a campaign or an invite, because the distinction cannot be recovered later.

Item 03

Send account converts to paid from the record

Your billing system when the account converts, deduplicated to the account and attributed to the originally acquired user's source. Dispatched to Google Ads through Google's offline conversion import.

Item 04

Deduplicate and reverse

Conversion actions deduplicate on their own counting setting rather than an event id, so the setting matters more here than the payload. Account cancellations reverse.

Got questions?

The honestanswers.

No buzzwords, no upsell. If we don’t know, we say so.

01Should each invited user be a conversion in Google Ads?

No. Invited users never clicked the ad; counting them inflates conversions and teaches bidding that the campaigns are producing whole teams.

02What value should a team account upgrade send to Google Ads?

The account's first payment or a consistent annualized figure, sent once per account. Pick one and keep it, because switching changes what bidding optimizes toward.

03Why isn't first user active enough to optimize on?

Because user signups in a collaborative product include growth the product generated for free, and attributing that to media rewards campaigns for a product effect.

04How does the identifier survive to account converts to paid?

It doesn't, as a cookie — the gap is too long. It has to be written onto the paying account, not the invited user at the point of ad click, where it lives as a field rather than as browser storage.

05What does Google Ads need to accept the conversion?

A click identifier inside the 90-day window, a conversion action name that matches one configured in the account, a conversion timestamp for when the outcome happened, and a value. Read the match rate after uploading — a file can upload perfectly and match nothing.

06How long does this take to build?

Two to four days for the implementation, plus a closed reconciliation window before we'd call it verified. Capture and persistence are the fiddly parts; the import itself is usually an afternoon.

07Can I do this myself?

Yes, and the reference pages on this site cover the mechanics. The part that's genuinely tedious rather than clever is keeping gclid, gbraid and wbraid alive through multi-step forms and invited users arriving with no campaign origin of their own, which fails silently at every stage.
